The proof, in one place. Everything below is built and live.
The team AI training has been delivered in full. Between the group sessions, live in-person sessions, and the one-to-one work with your team, it has gone well beyond the seven sessions originally scoped.
Beyond the original scope. The engagement also included work that went further than the training and build we agreed: the dedicated MindBody integration sessions for Arkhe (including a call with MindBody's own API team), infrastructure sessions with Shaji, and the second-brain and Command Center rollout. This has been part of the relationship, delivered as we went.
The system is live and in daily use.
The overall scope, in your priority order. Not a line-by-line quote any more: one monthly service delivers all of it (see Section 7). Some layers are already delivered or underway; the rest come as we go. Each person and business gets their own layer on the same brain.
The foundation, underneath everything
This is the heart of the whole system, and the real build. A proper database brain on Cloudflare: a single, secure knowledge database that holds everything your businesses know, that each person reaches at their own access level. Portable by design, so if one AI platform ever goes down, your brain simply moves across and you carry on.
On top of it sit the live dashboards for each key person, proper role-based access so everyone sees only what they should (you see everything, Monica and Shaji nearly everything, the ARKHE team only ARKHE and never the financials), and the daily automation running reliably. It is the hardest and most important piece to get right, and it is the centre of the monthly service. A serious, custom build, not an off-the-shelf tool.
Monica's own AI that triages her inbox, meetings and tasks, flags only what needs you, and drafts in your voice, running on her daily routine. This is the model we clone to the rest of the team.
Building on her session already delivered: finance workflows, reporting, and the UAE HR and payroll side, on her own controlled access to the brain. The honest bottleneck, flagged to you on WhatsApp on 4 August: she works across four email accounts and four finance tools, each with its own login, and AI tools sign in to one account at a time. So the current work is consolidating her setup so one assistant sees everything she needs, instead of her logging in and out all day.
The membership dashboard, the MindBody data pipeline (leads, trials, sales, response times), and the automation behind the gym's daily numbers. Training the Arkhe team to use it is a separate package, billed to Arkhe.
The production-team workflow, AI in the editing and content pipeline, a repeatable way to onboard Livewire-app customers, and the new Livewire Kiosk product front and centre.
Turning Angela from admin into your AI-assisted content operations director across ARKHE, Livewire and your personal brand. Hub and spoke: one recording session from you a week, splintered into 20 to 30 pieces across the three brands. Brand bibles, the AI production stack, weekly performance reports, and monthly growth experiments, built on the same brain as everyone else.

A four-month engagement, invoiced separately to each company: ARKHE for the ARKHE work, Stewart / LiveWire for everything else, including the tiered database brain, the real build. Only the items listed as separate (Section 5) sit outside it. After the four months it simply continues month to month to run and improve the system. No big lump upfront.

ARKHE's AI team: $2,275 a month. Its members: the daily sales dashboard, Dragan's brain room and team support, the Buddy Pro pipeline and its upload gate, the weekly session, and ARKHE's half of the shared platform (the tiered brain and contribution system, and Angela OS when it starts).
Stewart / LiveWire's AI team: $4,225 a month. Its members: the daily briefing agent across email, WhatsApp and Telegram, Monica's super-EA layer, Thushani's finance layer, and the Stewart / LiveWire half of the same shared platform.
Each month, each company gets a short report of what its AI team did: work delivered, questions answered, uploads processed, reports sent. Proof, not claims, every month.
The backlog. The ARKHE share of the work already paid for is put at $2,000: the training time that included ARKHE staff plus the early ARKHE setup. The heavier ARKHE deliverables to date were carried as unbilled beyond-scope work, which is why the figure is modest. On Thushani's validation, ARKHE is invoiced $2,000 and the same $2,000 lands as a credit on Stewart's account, joining the existing $2,497 credit, both applied against Stewart's future invoices. No cash moves.
The retainer is built around about five hours a week of my direct time: onsite, on calls, and hands-on building and supporting. Some weeks run heavier around a launch, some lighter when I am travelling, and it averages out, exactly as you said. Heavy months and quiet months balance each other, and you are never charged double for a busy one. If a stretch consistently needs a lot more than that, we right-size it together rather than letting it quietly creep.
